For much of the last decade, the dominant thesis in insurance distribution was simple: the future was digital.

The companies that could acquire customers online at the lowest cost, optimise conversion funnels, and automate the purchasing journey would win. In that environment, digital customer acquisition was not just a distribution channel—it was a competitive advantage.

Online advertising was less crowded, customer acquisition costs were lower, attribution was clearer, and a company with superior digital marketing capabilities could build a meaningful edge over traditional incumbents.

Today, the picture is very different.

Digital acquisition is no longer a moat

The online customer acquisition landscape has become increasingly competitive.

Search, social media and comparison platforms have made customer acquisition more measurable, but they have also made it more accessible to everyone. As a result, the competitive advantage of being “good at digital marketing” has gradually eroded.

In many consumer categories, customer acquisition has become an auction.

The company willing to pay the highest price for a click, a lead or a customer often wins the traffic. Competitors can bid on the same keywords, target similar audiences and replicate successful campaigns.

This creates a structural problem.

If growth depends primarily on continuously increasing advertising spend, acquisition costs tend to rise as the business scales. Growth becomes increasingly expensive, while the incremental value of each additional marketing euro declines.

A scalable distribution model should become stronger as the company grows. Pure paid acquisition often does the opposite.

Insurance is still a trust-based product

This dynamic is particularly relevant in insurance.

Insurance products are often complex, infrequently purchased and difficult for customers to evaluate. The customer is not simply choosing between two products with immediately visible features.

They are making decisions about risk, protection and future uncertainty.

For simple products, a fully digital journey can work extremely well. But as complexity increases—from home and health insurance to life, SME and professional coverage—the role of advice becomes increasingly important.

Customers often want to understand:

• what they are actually buying;
• what is covered and, equally importantly, what is not;
• whether the product is appropriate for their specific situation;
• whether they can trust the person or company selling it.

This is where physical distribution becomes strategically relevant again.

Not as an alternative to technology, but as an extension of it.

Facile.it and the evolution from online to omnichannel

The evolution of Facile.it is an interesting example.

The company built its original success around online comparison, creating a powerful digital destination where customers could compare insurance and other financial and household products.

But its distribution model has evolved beyond the website.

Today, Facile.it combines digital comparison with telephone support and a physical store network, allowing customers to interact with experts in person across multiple product categories.

The strategic lesson is important.

The physical network does not replace the digital funnel. It completes that funnel.

A customer can discover a product online, compare alternatives digitally, speak with an advisor and complete the journey through the channel that creates the highest level of trust and convenience.

This is the real power of omnichannel distribution: different channels do not compete for the customer—they reinforce each other.

Physical distribution can become a moat

A strong physical distribution network can create several forms of competitive advantage.

First, it creates trust. In financial services and insurance, proximity still matters. A recognised local presence can reduce the perceived risk of purchasing a complex product from an unfamiliar provider.

Second, it creates opportunities for cross-selling. A customer relationship that begins with motor insurance can expand into home, health, life or other protection products over time.

Third, it reduces dependence on paid digital acquisition. A physical network can generate local awareness, referrals, repeat business and organic customer relationships that are structurally different from buying another click through an advertising platform.

Fourth, it creates proprietary distribution capacity. Digital advertising inventory is available to everyone. A well-performing physical network—with trained advisors, local relationships, customer data and operational processes—is much harder to replicate.

And finally, it creates a data advantage. When physical and digital channels are properly integrated, every customer interaction improves the understanding of customer needs, product preferences and conversion patterns.

The result is not an offline business. It is a technology-enabled distribution infrastructure.

Italy: low digital penetration and the limits of capital-intensive expansion

The Italian market makes this argument particularly relevant. Despite years of investment in digital insurance propositions, the penetration of genuinely digital and insurtech-led distribution remains very low—often estimated at only around 3% of the market, depending on the perimeter and definition used.

This is not because Italian consumers are resistant to technology. Digital comparison, online research and remote servicing are increasingly part of the customer journey. The challenge is that discovery is digitalising faster than distribution itself.

Insurance distribution in Italy remains structurally relationship-driven. Agencies, brokers, bank branches and other advisory networks continue to play a central role, particularly outside simple motor products. This means that a digital-first proposition can generate awareness and leads without necessarily owning the final customer relationship.

The experience of wefox in Italy is instructive. The group entered the market with significant financial resources and a strong European insurtech brand, but capital alone was not enough to build a defensible position at scale. Following a broader restructuring, wefox ultimately sold its Italian operations in 2025.

The lesson is not that technology cannot succeed in Italian insurance. It is that technology without differentiated distribution is rarely sufficient.

A company can invest heavily in brand, performance marketing and digital infrastructure, but if the underlying customer acquisition engine depends on paying more than competitors for the same leads—or if the company remains dependent on third-party intermediaries for access to customers—scale can amplify the problem rather than solve it.

In a market with low digital penetration and deeply established distribution networks, successful insurtech models may therefore need to combine technology with physical presence, proprietary advisory capacity, embedded partnerships or selective consolidation of existing distribution networks.

Italy may not need another purely digital insurance funnel. It may need technology companies capable of transforming the productivity and economics of the physical distribution infrastructure that already exists.

The future is not online versus offline

We believe one of the most important mistakes in insurance distribution is to frame the debate as digital versus physical.

The winning models will likely combine both.

Technology should make the entire distribution infrastructure more efficient: lead generation, customer profiling, product comparison, underwriting, CRM, compliance, renewals and cross-selling.

But the final interface with the customer does not always need to be a screen.

In many insurance categories, human advice remains valuable. The opportunity is therefore to use technology to make human distribution dramatically more productive.

This changes the role of the physical network.

The traditional insurance agency was often characterised by fragmented technology, limited data, manual processes and a narrow product offering.

The next generation of physical distribution can be very different: technology-enabled, multi-product, data-driven and integrated with digital customer acquisition.

From CAC optimisation to distribution ownership

For founders and investors, this represents an important shift in perspective.

A few years ago, one of the first questions for a consumer-facing insurtech was:

How efficiently can you acquire customers online?

Today, a more relevant question may be:

What part of your distribution do you actually own?

If the answer is only access to paid advertising platforms, the company may be building growth on rented infrastructure.

The strongest businesses will build proprietary distribution assets: brands, communities, partnerships, embedded channels, broker networks, physical locations or combinations of these.

The key is not to eliminate digital acquisition. Digital remains essential.

The objective is to avoid being dependent on it.

At Lumen, we believe distribution will increasingly become one of the defining battlegrounds in insurance and financial services.

Technology has transformed how products are designed, priced and managed. The next wave of category leaders may be those that apply the same level of innovation to how these products reach customers.

In insurance, the future of distribution may be more digital than ever.

But it may also be surprisingly physical.

The venture capital playbook used to be simple: find a high-growth startup, back it through successive funding rounds, and watch it scale. Organic growth was the engine. Round size was the scoreboard.

It worked beautifully in the US — one language, one legal framework, one vast consumer market. A startup born in San Francisco could reach 330 million people without crossing a border or filing a tax return in a different jurisdiction.

That logic does not work well to Italy, Spain, or Southern Europe more broadly — and it’s changing how the best investors and founders here need to think.

At Lumen, we have long believed that applying Silicon Valley growth assumptions to smaller and more fragmented markets is often ineffective. In ecosystems where the addressable market is structurally more limited, founders and investors must adopt different strategies to create category leaders.

One of the most important evolutions we are witnessing today is the increasing relevance of buy-and-build strategies and growth through acquisitions.

Organic Growth Alone Is No Longer Enough

Scaling organically in Europe is not just slower — it’s structurally harder. Capital goes further in the US because the market absorbs it uniformly. Here, every new country is effectively a new market.

Language, regulation, taxation, consumer behavior, distribution channels — each country runs on its own operating system. A company that wins in Italy cannot simply copy-paste its model into Spain or Italy the way a US startup rolls from California into Texas.

This fundamentally changes the growth equation for venture-backed companies in the region.

In many sectors — particularly fintech and insurtech — strategic acquisitions are becoming a key lever for scale.

The Rise of Buy-and-Build in Venture Capital

Buy-and-build has long been a private equity staple — acquire a platform, bolt on complementary businesses, extract synergies. Venture capital was supposed to be different: back founders who build something from scratch.

That distinction is collapsing — and in Europe, it may never have made as much sense to begin with.

The next generation of successful venture-backed companies will likely combine strong product innovation, technology-driven efficiency, organic growth, and targeted acquisitions.

A well-timed acquisition can buy a company years of organic effort: instant market penetration, an established customer base, a regulatory licence, a distribution network, or a team that would have taken a decade to recruit.

In smaller, more fragmented markets, consolidation is not a shortcut — it’s often the only viable path to category leadership.

At Lumen, we believe that some of the strongest companies of the next decade in Europe will not simply be “hypergrowth startups,” but platforms capable of aggregating fragmented markets through intelligent M&A execution.

A Different Venture Capital Mindset

All of this demands a different investor mindset — not just a different portfolio strategy.

The traditional “spray and pray” approach — investing in a very large number of startups hoping a few become outliers — is far less effective in emerging venture ecosystems.

In smaller markets, success demands greater selectivity, hands-on operational support, and a willingness to help founders think beyond the product itself to strategy, M&A, and the long-term evolution of their market.

At Lumen, this has always been central to how we invest. Building category leaders in Italy and Southern Europe requires more than a great product; it requires execution discipline, international ambition, and the strategic capability to grow through both organic and external means.

The European founders who will define the next decade are not just product builders they are platform architects. They can grow a team organically and integrate one through acquisition.

In Europe’s emerging ecosystems, buy-and-build is no longer borrowed from private equity. It is becoming the defining venture capital strategy of this generation.

The collapse of Parker marks another important turning point for the global fintech ecosystem.

Once considered one of the most promising next-generation corporate card and spend-management startups in the United States, Parker reportedly raised hundreds of millions of dollars from top-tier investors and positioned itself as a challenger to players such as Ramp and Brex.

Yet in May 2026, the company filed for Chapter 7 bankruptcy, entering full liquidation rather than restructuring.

For the venture capital industry, this is more than an isolated failure. It is another signal that the fintech cycle born during the zero-interest-rate era has definitively changed.

The End of “Growth at All Costs”

Between 2020 and 2022, capital was abundant, interest rates were near zero, and fintech companies benefited from unprecedented investor appetite.

In that environment, metrics such as GMV growth, customer acquisition, payment volumes, and headline revenue expansion often mattered more than operational efficiency or sustainable unit economics.

Corporate card and spend-management startups became one of the hottest sectors globally. The narrative was compelling: software-driven financial infrastructure, embedded banking, automated expense management, and scalable interchange revenues.

However, many business models were built under assumptions that no longer exist.

As rates increased and liquidity tightened globally, the weaknesses of several fintech models became evident: higher funding costs, increased default risk, lower venture financing availability, pressure on margins, and greater dependence on external banking and credit facilities.

The market moved from rewarding “growth” to rewarding “sustainability.”

Parker’s failure is particularly symbolic because it highlights how fragile even well-funded fintech businesses can become when market conditions change.

The company reportedly had substantial backing, strong branding, and significant market visibility. Yet none of this was sufficient to protect the business once the macro environment shifted.

This reinforces several lessons for founders and investors alike:

1. Capital Raised Is Not Product-Market Fit

Large funding rounds can create the illusion of validation. In reality, venture capital extends runway — it does not eliminate business risk.

The ultimate test remains whether a company can generate sustainable economics over time.

2. Fintech Is Extremely Sensitive to Macro Cycles

Unlike many software businesses, fintech companies are deeply exposed to interest rates, liquidity conditions, banking partnerships, credit markets, and regulatory environments.

A strong product alone is often insufficient during periods of financial stress.

3. Efficiency Is the New Competitive Advantage

The companies emerging strongest from this market cycle are not necessarily those that raised the most capital, but those that maintained disciplined burn, focused on retention, optimized underwriting, diversified revenues, and built resilient operational structures.

In today’s market, profitability and resilience are increasingly valued more than hypergrowth.

Parker is unlikely to be the last casualty of a broader reset across Fintech.

Across global venture markets, investors are becoming significantly more selective, particularly in sectors exposed to credit risk or dependent on external financing.

This does not mean fintech is dead.

Some of the most attractive venture opportunities of the next decade are still likely to emerge from financial services innovation: AI-driven financial infrastructure, vertical SaaS + fintech, insurance technology, embedded finance, wealth management, and next-generation banking platforms — potentially combined with Buy & Build strategies.

But the rules have changed.

The next generation of successful fintech companies will likely be built with stronger fundamentals, leaner operations, more disciplined growth, and clearer paths to profitability.

For venture investors, Parker serves as another reminder that timing and market structure matter as much as vision.

The best founders are not simply those capable of raising capital during bullish cycles. They are the ones capable of adapting when cycles inevitably reverse.

At Lumen Ventures, we continue to believe strongly in fintech innovation. However, we also believe the future belongs to founders who combine ambition with discipline, and growth with sustainability.

In venture capital, cycles change quickly.

Fundamentals remain.

Recent data on the Italian venture capital market points to a trend we have been observing for some time: the ecosystem is evolving toward greater selectivity, without a corresponding contraction in deployed capital.

According to a recent report by Milano Finanza, the first quarter of 2026 saw a decline in the number of completed rounds, while total investment volumes remained broadly stable. At the same time, larger tickets are becoming increasingly relevant within overall capital allocation.

Quality Over Quantity

The reduction in deal count should not be interpreted as a slowdown of the ecosystem, but rather as a shift in investor behavior. Funds are becoming more disciplined, focusing on fewer opportunities with stronger fundamentals. This is consistent with a broader global trend: capital is still available, but it is concentrated on companies with clear execution capabilities and scalable business models.

In our view, this marks a structural maturation of the Italian VC market. The phase characterized by high deal velocity and exploratory investments is gradually giving way to a more selective approach, where conviction and underwriting depth play a central role.

The Rise of Larger Rounds

Another key takeaway is the increasing weight of larger rounds. As highlighted in the article, capital concentration is rising, with a growing share directed toward scale-ups and later-stage companies.

This dynamic has two important implications:

• Early-stage investors need to be even more selective at entry, as follow-on capital is increasingly competitive.
• Founders must demonstrate traction and operational excellence earlier in their lifecycle to access meaningful funding.

Implications for Early-Stage Strategy

For funds operating at Seed and Series A — like Lumen Ventures — this environment reinforces a few core principles:

• Founder quality is paramount: in a more selective market, execution capability becomes the primary differentiator.
• Ownership matters: with fewer but larger rounds, maintaining meaningful stakes at entry is critical to fund outcomes.
• Speed remains an edge: while diligence depth has increased, the ability to make fast, high-conviction decisions is still a competitive advantage.

A More Resilient Ecosystem

Overall, the data suggests not a contraction, but a rebalancing. Fewer rounds combined with stable investment volumes indicate a healthier allocation of capital, with less dispersion and more focus.

In the long term, this should contribute to building a stronger pipeline of companies capable of scaling internationally — a key requirement for the Italian ecosystem to fully realize its potential.

At Lumen Ventures, we see this phase as an opportunity. A more rational market environment aligns well with our strategy: backing high-quality founders early, with discipline on entry and a long-term perspective on value creation.
